INTRODUCTION

The objective of this project is to present proposals to improve the service of the
company CVServicios y Acabados E.I.R.L., optimizing the time in the works
from the elaboration of the design to the assembly of prefabricated elements.
We know that you are having problems in the delivery of work, the poor
organization causes deliveries out of time, for this reason the agreed times with
customers in the contracts are not met and this generates the loss of new
contracts and in the long term could have a lack of work and a deficit of income.

This work will provide the owner with ideas to better organize his company,
make better decisions, help him to better schedule his time for each project and
avoid setbacks with his clients. We will seek to give the best ideas for the
company to improve in the organization and above all to exploit the time for new
jobs.

In this project we are going to put all our knowledge throughout these
semesters in order to improve a company that needs a better organization. Not
only external but also internal issues will be addressed, such as lack of
teamwork, company management, etc.

 Brief history of the institution

CVServices and Finishes E.I.R.L. was born at the beginning of


2011, when the engineer Carlo Magno Velez Soto with experience
in the field of construction and decoration in drywall decided to
form a service company, project consulting and interior design. In
order to carry out first class works and projects, it was decided to
hire professionals with experience in the same field. It began to
develop projects and works in the south of Peru, consolidating
itself as an emerging company with the capacity to carry out the
projects of its clients. To date, the company has developed
projects in shopping centers, home improvement, industrial plants,
real estate projects, advisory and consulting services for important
real estate and industrial companies.

 Prefabricated System Construction


They perform the design and construction in drywall of different
environments, using it in all kinds of projects, both residential,
commercial and institutional, whether in new construction,
remodeling or expansion.

 Interior Decoration and Finishing.


They carry out public and private interior design projects, creating
spaces and the best solution for their clients.

 Installation of basic systems (plumbing, electricity, painting,


among others).
They carry out the installation of basic services in their different
works.
 Design and installation of wood and melamine furniture

Manufacture and assembly of all types of wood and melamine


furniture.

B. Future Prospects

 To grow and consolidate the company in the construction market


as one of the most recognized and solid companies in the city.
 To have a staff of highly trained and recognized designers, in
order to provide the latest in finishes.
 To have the necessary machinery to manufacture melamine
furniture with customized design for our customers.
 To provide construction services in more cities in the southern part
of the country.

1.2. IDENTIFICATION OF INSTITUTIONAL PROBLEMS

When we decided to do our project on this company, we sought a


meeting with the General Manager so that we could talk to him and learn
more about the company.

At this meeting, we discussed and asked about the problems, difficulties


or inconveniences that the company faces on a daily basis.
From the problems that are presented we know that they are having
problems in the delivery of work, poor organization causes deliveries out
of time, for this reason they do not comply with the times agreed with
customers in the contracts and this generates the loss of new contracts
and in the long term could have lack of work and a deficit of income.

We found that the institutional problem of this company is the delay in the
prefabricated construction works; observing that it occurs from the
realization of the design of the environments to the construction of these.

This is due to a poor organization of the company; below we will mention


some important points that generate this problem:

 Each area organizes its work based on what is required and there
is no teamwork with other areas.

 When the design is made, the time varies according to the


modifications that the client wishes to make. This leads to the final
design sometimes taking longer and delaying other work.

 When a quotation for a job is made, it is usually delayed because


sometimes prices are readjusted at the customer's request.

 When several projects come together at the same time, it is not


possible to finish the design of each one in time due to the
complexity that they may have.

 Human Resources sometimes does not have the necessary


workers for a project, and starts with a few workers until the new
ones are integrated.

 We can notice that the purchasing managers take longer than


necessary to make purchases because the stores do not always
have sufficient stock of what is required. Therefore, one day of
work is lost.

 Not having its own mobility delays the transfer of the material.

 Not having the machines to make cuts to some materials and


having to make them in other companies takes time to wait since
they are also working on many jobs at the same time.

 The client accepts the contract, but they are usually late with the
delivery of the initial, and this delays their work.

Below we will show the time it takes to build a prefabricated construction


(3x3 room).

We can see in the following GANTT Diagram the days it takes from
quotation to completion of the work.

 The appointment with the client does not always take place at the
place where the construction is desired. Therefore, it takes one
day to hold the meeting and another day to take measurements of
the site (otherwise it is done the same day).
 The quotation together with the design takes one day, as long as
the client is satisfied with the model (this may take longer if there
are changes to be made).
 The delivery of the quotation is considered as one day because
the client studies the economic proposal. If accepted, the contract
is signed the next day considering the client's data and important
points that the company puts as a requirement.
 The down payment deposit is not always delivered the same day
the contract is signed, since it is usually made at a bank agency.
 The day after the deposit is made, the materials are requested. It
takes one working day to purchase and deliver them.
 At the beginning of the work, each worker is given an 8-hour
workday.
 In order to continue with the project, the stipulations of the contract
are respected, otherwise the work will be stopped.
 Upon delivery, the finished work is presented.

We can see that it takes 15 days from the client's request to completion,
and the days could be reduced with better planning.

1.3. PROJECT JUSTIFICATION

This company was chosen because it has many possibilities to grow in


the area of precast construction as long as it changes strategic points,
and the purpose of this project is to improve and optimize the time in the
work from the elaboration of the design to the assembly of prefabricated
elements.

The company allowed us access to the confidential information we


needed for this project. They gave us the respective facilities and above
all they were eager that with our knowledge we could help to provide
solutions to their company. At no time did they refuse to collaborate, the
General Manager supported us with information and doubts we had.
The problems encountered in the company are due to poor teamwork,
the General Manager is always present and when a problem arises he is
the one who solves it, when it should be the other way around, he should
let the employees work as a team and solve it.

 To offer a better service to customers.


 To be able to satisfy our customers with better performance.
 To be able to have more jobs in a given time.

 High competition with companies that provide the same


services but with different quality.
 Have lower-priced competition.
 Lowest foreign labor force in the market.

This company is a motivation for many young people who are studying
Business Administration and want to have their own company, since it
was created by a young man with ambitions and above all with the desire
to grow. The company is looking for young people who wish to grow and
have professional ambitions by providing jobs.

1.4. IMPORTANCE OF THE PROJECT

This project will help to exploit the knowledge of each student, put into
practice what we learn in the classroom and how we can help from our
perspective.
Our proposal is based on optimizing the time in the works from the
elaboration of the design to the assembly of prefabricated elements. Why
did we choose this proposal? We chose this proposal because nowadays
time is a very important factor in everyone's life, as they say, it cannot be
recovered. Nowadays people are looking for things that are practical and
fast. If they provide us with a good and fast service we are more than
sure that we will take it again and this is what we are looking for with our
proposal.

If we help CVServicios y Acabados E.I.R.L. shorten your time to perform


a job we can say that we are applying the knowledge that teachers give
us, an administrator seeks to improve and provide solutions to problems
that we find in our workplace.

If our proposal is taken into account, it will help them greatly to improve
their work in what way? In order to reduce project time, teamwork will be
required, and each employee will be expected to exploit his or her
knowledge and skills so that this proposal works and the company can
achieve better results. If we help the company to have better results, the
General Manager will look for ways to compensate his workers.

 ECONOMIC ASPECT:

By reducing the time in the design and assembly of a project, we will


be able to obtain more work and therefore greater economic gain.

 PROFESSIONAL TECHNICAL ASPECT:

As a management student we seek to provide solutions to problems


we encounter in our workplace, this is part of our commitment.
Another of our objectives is to know how to make a company grow by
starting to eliminate the problems that we face on a daily basis.

We can observe that if our proposal is used, optimizing the time in the
works from the elaboration of the design to the assembly of prefabricated
elements, we save a lot of time. And this would help us to get more jobs,
instead of doing 2 jobs a month, we could do 3 jobs.

2.2 PLANNING

 This project was done individually. First, as mentioned above, we


had a previous meeting with the General Manager to learn more
about the company. They helped us by providing documentation and
information for this project. As we learned more about the issues, we
decided to choose the one we considered most important to improve
the results of the work.

 We can see in the following chronogram how our proposal will be


carried out in 12 weeks of work and induction with the workers.

2.3 DESCRIPTION OF THE IMPROVEMENT PROPOSAL

In our project we reflect all the knowledge acquired throughout the


semester, it goes hand in hand with what each one wants to achieve at
the end of their studies. We demonstrate our ability to provide a solution
to a problem that arises in a company that may one day be our own.

Our proposal tries to optimize the time in the works from the elaboration
of the design to the assembly of prefabricated elements.
Throughout our project we have referred to prefabricated (drywall), we
are talking about the elaboration of a 3x3 room.

We seek to demonstrate how we can reduce from 15 working days to 5


working days with our proposal. We reduced the time it took to complete
the work by 33.4%.

We have found that if our proposal becomes a reality, the company will
be finished before finishing its work and will be able to take on another
one.

 Our project will be presented to the General Manager so that when


he sees that it can work, he will take it into account and it will be
implemented.
 The General Manager will analyze the information in order to know
what measures to take.
 Plan how the project will be carried out, i.e. have the times when and
where each activity will take place.
 We will first organize the staff by areas to know what is needed.
 Staff will be inducted on a daily basis to the work that the company
does and what is sought with this project.
 Staff will be trained in groups and in person. They will be taught to
work as part of a team.
 Staff will be directed to perform their activities more effectively.
 The person will be monitored to see if he/she is complying with the
new knowledge gained from the training.

2.5 CONCLUSIONS

 We find that the knowledge provided in our study center is very


helpful for our future.
 We know that our project can be an alternative solution for the
company to grow and obtain more jobs.
 This project was not only done for the sake of accomplishment, but it
goes beyond that, professionally it helps us to set goals.
 Personally, it is a challenge that helps me grow.
