Engagement Business Case

Engagement Overview

This phase of the project involves the discovery process. In order for the consultancy group to provide as-
sistance and present solutions to the client, the engagement team performed a thorough assessment of its
as-is (Current State) business processes as well as identified its stakeholders and defined their organiza-
tional roles and responsibilities.

By understanding the client’s business goals (Desired State), we can formulate an actionable plan in order
to get them from point A (Etsy-hosted online store) to point B (an official online ecommerce presence).

This is in alignment with the client’s strategic business goal of growing their customer base and revenue.

Phase 1: Initiation

The Project Team SMEs have focused their analysis on the online aspect of the Stillwater’s business opera-
tions. While local sales and events are an integral part of the current business model, in order to stay with-
in the scope and provide hardware and software solutions, it was vital to funnel our resources towards an
online solution.

Having said that, the solutions we will propose have added value across all distribution methods: both on-
line and in local events.

Engagement Artifacts

Below is a list of all the artifacts created for this engagement and a description of each arti-
fact.
Context Diagram Is an analysis model that illustrates product scope by showing the system in its environ-
ment with the external entities (people and systems) that give to and receive data/information from the system.
Often used to determine a system boundary or solution scope with stakeholders or SME's.
Stakeholder List/RACI Matrix A group or person who has interests that may be affected by an initiative
or have influence over it.
User Roles / CRUD Matrix A role based table or spreadsheet used to manage different levels of access for
specified users of an application or system.
Process Model(s) - (As-Is / To-Be)
A set of defined ad-hoc or sequenced collaborative activities/tasks performed in a repeatable fashion by an orga-
nization. Processes are triggered by events and may have multiple possible outcomes. A successful outcome of a
process will deliver value to one or more stakeholders.
Process Narrative(s) - (As-Is / To-Be) The process narrative accompanies the process model and details
the role/actor who performs the activity/task, a description of the activity/task, the inputs and outputs for the
activity/task, the steps involved with the activity/task, and the systems utilized to complete the steps involved
with the activity/task.
Coverage Matrix A coverage matrix is a table or spreadsheet used to manage and track specified informa-
tion.
Root Cause Analysis / Fishbone Diagram A diagramming technique used to identify underlying
causes of an observed problem, and the relationships that exist between those causes.
State Diagram An analysis model showing the life cycle of a data entity or class.
Procedural Manual A manual captures key functions and processes and indicates the actor(s), system(s), and
condition(s) involved so as to successfully carry out a process.
Business Analysis Communication Plan A description of the types of communication the business analyst
will perform during business analysis, the recipients of those communications, and the form and frequency of
those communications.
Business Issue
• Issue: Ambiguous organizational structure / Opportunity: Clarity in job roles, responsibilities, and
level of involvement will better position the company in identifying what is needed to move forward
and successfully manage a growing business

• Issue: Lack of time to devote to the business by primary and critical stakeholders / Opportunity:
Tracking actual time spent on specific activities can help create a schedule for stakeholders involved in
operations. By doing so, inefficiencies can be exposed, and processes can be improved. Hiring a dedi-
cated part-time employee will:

1.) Allow for a greater product output for current products.


2.) Make it possible for expansion with the addition of new products.
3.) Free up time for Brooke to focus her energy on product creation to enhance the brand

• Issue: Insufficient budget to implement proposed solutions / Opportunity: Establishing an official


website and a mailing list will move the business forward in terms of establishing a brand and having
more control of customer acquisition and retainment.

Engagement Recommendations

1. Proceed with website design and development planning (Phase 2) using Shopify CMS (for cost, ease, of
use, features, and scalability).
2. Transfer domain ownership from Sally Sales to the proprietors of the business.
3. Sign up for email marketing platform. MailChimp would be best suitable for the target market. The de-
signs are more contemporary in comparison to other email marketing options. Their entry-level tier is
free up to 2000 subscribers, after that the fee structure changes based on subscriber volume.
4. Business owners should define job roles and responsibilities, compensation structure, and actual work
hours each internal stakeholder can realistically devote to the business.
5. Create a landing page for the future website with the email list integrated to capture customer email.
6. Use Bath Salt Boutique’s Etsy “About” page to announce the forthcoming website as well as drive cus-
tomers to the email opt-in form on the landing page. This is in compliance with Etsy’s Terms of Use.
7. During Phase 3 (Development/Execution), while the Project Team builds the site, Internal Stakeholders
should focus on a marketing plan that ties in both local and online features to prepare for the site
launch. Expanding product options (additional fragrances, different sizes, bundled offers) to commemo-
rate the site launch could be a great way to create excitement around the brand.
8. To address the constraint of product volume produced, the owners can experiment with offering a vari-
ety bundle pack in smaller packaging to add to the current product catalog.
9. As soon as organizational budget allows for it, hire part-time personnel to increase product creation out-
put.
Next Steps

1. Once approved, we can proceed to the planning stage of the project (Phase 2).
2. We will create a project plan which will consist of a timeline, project phases, tasks and activities
and address possible constraints.
3. Create estimated budget for all the necessary components of the project scope. This will also in-
clude estimates on ongoing maintenance.
4. Elaborate on potential roadblocks during the project’s lifecycle so that we can mitigate or minimize
any effects should these issues occur.
5. Assemble a team of SMEs that specialize on the solutions we will be implementing.
6. Document and review all data.
7. Kick-off meeting with stakeholders to go over the project plan.
