Currently, the company is undertaking a
three-year project to promote distribution excellence. The programme has clear commercial targets with a focus on excellence in sales
and project management. Zimmermann says:

IMCDs group development director, Marcus Jordan, says organic

with a dedication to
growing and developing
the sales of its existing
principal supply partners. In addition, there is
ongoing attention
on adding specialty, complementary products to complete its portfolio in strategic markets. IMCDs aim, says Jordan, is to be the
best-in-class local distributor in every territory we operate.
The company also cites a focus on sales excellence as it seeks to increase its market
share and develop new applications.
The Dutch distributor embarked on an initial public offering (IPO) in mid-2014 after a
successful buy-and-build strategy eventually
gave it the required size and spread. The listing on the Amsterdam stock exchange made

Specialties, on the other hand, normally involve smaller volumes, higher value, more

It is particularly

Lavollee Chimie has worked on development projects to help improve the taste and
shelf life of baked food products.
Suppliers often outsource this type of work
to distributors while they focus on largerscale research and development (R&D).
While focusing on specialty distribution
has enabled SMEs to add value and meet the
bespoke needs of their customers, it is not
clear cut to say that the success of smaller distributors only lies in specialty distribution,
says Gunther Eberhard, managing director of
DistriConsult.
There are also some successful smallerscale industrial chemical distributors, for instance, Eberhard said, adding that their success lies in re-investing in the businesses and
being ahead of the game in terms of regulations, among other factors.
OWN-LABEL PRODUCTION
Developing own-label production to complement an existing distribution portfolio is another means of growing the business and a
step further in innovation and versatility for
certain SME distributors.
The R2 Group is a prime example of this,
having created its own label production in
www.icis.com
Aside from own-label production, belonging to an alliance of other similarly sized distributors has also helped SME distributors
extend their geographical reach beyond their
locality and region.
The LEL Group is an alliance of familyowned specialty chemical and ingredient
distributors and has six members. It says it
can deliver unrivalled technical sales and
services and is committed to the longterm, sustainable growth of its principals
and customers.
Erbsloeh, one of LELs founders, said at the
FECC congress: The LEL Group provides a
geographical service but is not designed as an
alliance just for its members to become big.
By combining the best of local presence
and identity with multi-country co-ordination, the LEL group achieves the best in synergies and sales development in Europe,
Northern Africa and Latin America for its
partners, according to two of its founders.
Lavollee, one of these, says it has benefited
from double-digit growth by being part of the
LEL Group, with around 80% of its business
opportunities over the past 15 years having
come either directly or indirectly from LEL.
The mindset among distributors is not
simply to survive, but to thrive, Prior said
in Athens.
Some of Europes smaller distributors are
indeed thriving by innovating, extending
their geographical reach and pushing into
own-label production.
Their ability to innovate will define their
success in the years to come.

in the US. In 2012, Behn Meyer acquired distribution companies in China and Taiwan. We
want to combine our core manufacturing with
the distribution of specialty additives from
world-class producers. The value proposition
for our customers is in the mix of the two. This
ensures that we are specialists in the industries
we serve, says Oliver Meyer, the director in
charge of the production units.
According to board member Dirk LorenzMeyer, in the past a large number of suppliers
re-evaluated if they wanted to have their own
presence in Asia and many established themselves directly. Today, a reversal of that trend
can be seen: Multinational producers increasingly look for one partner to deal with in the region. They want distribution partners with regional reach and strong compliance. Size does
matter in distribution and we have this regional footprint across SE Asia.
Starting at the end of 2015 the ASEAN Economic Community will put 10 countries into
one economic zone without duties and tariffs.
According to board member Prasonk Aramwittaya: This will dramatically change the competitive landscape because now one factory can
serve the whole region. Margins will come
under pressure as trade barriers are lowered. We
bring mostly US and European additives to Asia
but these will still be subject to tariffs. There will
be fierce competition from Asian producers.
Behn Meyers growth strategy includes mergers and acquisitions (M&A) activity. But Prasonk points out that in Asia there are many
more local distributors so to try and consolidate
and have a significant market position is difficult. He says distribution is about people: If we
buy a company and then three or four people
leave, you can be left with an empty shell. We
acquire where there is a cultural fit and only if
people will stay.
The companys operations reflect global mega-trends that affect Asia strongly, such as population growth, urbanisation and increased water
and food consumption as well as environmental protection. The agricultural as well as the
food and feed related business units will benefit
directly from these trends. Behn Meyer AgriCare is one of the biggest fertilizer distributors in

A/B/C/D applications/countries/customers
A and B applications/countries/customers account for
20% of the applications/countries/customers, but 80% of
the revenues. C and D applications/countries/customers
segments with similar service needs more effectively and efficiently than many principals
by bundling complementary product groups
and offering sample, development, application and formulation services locally.
So from the perspective of a principal, but
even more so from that of a chemical distributor, there is an increasing trend to be present
in multiple applications (markets) to bundle
competencies/skills and to capture market
synergies. If we assume on average 4-5 applications per product group and one commercial resource per application at 50,000/person, a chemical distributor should realise at
least 20m-25m annual revenues to cover the
commercial costs (assumption: extra costs are
less than 1% of EBITDA).
Being present in more than one country/region
Principals are increasingly asking for fewer
chemical distributors, covering multiple
countries in order to streamline and professionalise their distributor portfolio. They are
increasingly removing their commercial presence from C- and D-countries, asking chemical distributors to become their supply chain
and commercial front end in those countries,
www.icis.com

and they are increasingly capturing cross-border supply chain and commercial synergies.
Both from a principal as well as chemical
distributor perspective there is an increasing
trend to be present in multiple countries
ideally all over Europe, but only in specialty
chemicals and plastics distribution. For nonbranded commodities such as acids, lyes and
solvents, this is not a growth driver. If we assume regions with 3-4 countries and 20,000
fixed costs per legal entity, there is a minimum of 6m-8m annual revenues to justify
those costs. If we assume a specialty chemicals distribution business that wants to cover
the whole of Europe, a minimum size of 6080m annual revenues seems to be appropriate
to cover the fixed costs.
Offering more than drop shipments and
warehousing services
Principals increasingly view chemical distributors not as indirect customers, but as valuable supply chain and commercial partners.
They want chemical distributors to become
their partner in supply chain and warehousing
excellence, including solicit-order-to-cash processes (for example in southeastern Europe).
Local formulation, application technology and
technical service; and new product introducer,
product development and application partner.
Customers are asking for financing, vendormanaged inventory, packaging handling/recycling and regulatory services. Chemical
distributors increasingly see the opportunity
to capture more value-added services and
thus make their position in the relevant markets as well as in the value chain more sustainable and less easy to substitute. Offering
more services typically comes also with a
higher profitability.
From a principal perspective, but even
more so for a chemical distributor, there is an
increasing trend to offer more services in
order to capture market opportunities, mitigate risks, differentiate, grow against peers
and become more sustainable and profitable.
In order to offer credible Reach services an

BARE NECESSITIES
So from a minimum size to offer services
there is a threshold especially in specialty
chemicals and plastics of around 80m100m, and of approximately 10m in commodity chemicals distribution.
In bulk commodity chemicals the entry
barriers are de facto in most cases much higher than that 10m, given the high capital
needed to build and maintain the most efficient tank and warehouse infrastructure in
the respective local market environment.
As shown in the introduction, the majority
(95%) of chemical distributors have annual
revenues of below 40m (on average 10m).
Many of those players will increasingly struggle to survive. The large players will continue
to acquire peers that fit into their portfolio.
Higher growth opportunities outside Europe
and an increasing number of supplier conflicts will, however, limit the acquisition opportunities for the top players. It is thus more
likely that a second league of focused, midsized chemical distributors will emerge.
As a result, the number of European chemical distributors will shrink. But by how much,
and how fast? There are more than 20,000 European and even more non-European principals and their number is increasing. There are
more than 1.5m European customers and
their number is stagnating. So already from a
supplier conflict perspective there is a need
for several hundred chemical distributors to
serve market needs in Europe. It is thus not
very likely that we will only have a handful of
remaining chemical distributors.
Besides those structural reasons there are
also some negative economies of scale, such as
decreasing flexibility, higher costs, supplier
conflicts and compliance/governance issues.
Some companies have formed successful alliances to fulfil the increasing customer and especially supplier needs without compromising on local agility and entrepreneurship.
LOCAL KNOWLEDGE
A minimum size is needed to successfully
cope with the challenges, but in the end
chemical distribution remains an essentially
local and entrepreneurial business, where the
successful players have geographical or market segment expertise, remain nimble and are
service-oriented towards their principals and
customers. There will most likely be a group
of sustainable mid-sized players, which focus
on either certain regions or adjacent applications and markets. They will probably be
slightly less profitable than the Top-10 players, but their performance towards suppliers
and customers will be well in line with expectations to make them stand out and prosper.

This is because they are synthesised from

performance is the most important distinguishing factor between conventional
solvents and the GTL Solvent products now

CONSISTENT PERFORMANCE
The final performance of conventional products fluctuates with the quality of the crude oil
used to make them. But by the nature of the
natural gas feedstock and the GTL process,
the GTL Solvent products are more consistent.
Shell has been advancing its GTL technology for over 40 years. Its Pearl GTL facility in

Solvents are practically free of sulphur and
very low in other impurities such as aromatics

and lower environmental footprint, GTL
Solvents can help our customers meet growing
demand while meeting regulatory requirements, he says.
He adds: GTL Solvents will impact our everyday lives more than we think. As they are
readily biodegradable, there is no need to trade

sustainability we can have both.
The new solvents will offer advantages to
many downstream sectors, says Musunuri,

petroleum-based products. This market

DISTRIBUTION CHANNEL
Distributors have traditionally been used by
chemical producers as a way of reaching large
numbers of smaller customers. For Shell the
distribution channel also allows it to significantly reduce the complexity and costs in its
supply chain, allowing the company to focus
on its core base of large customers.
At the recent Fecc (European Association
of Chemical Distributors) conference in
Athens there was a debate about whether big
is beautiful or it is better for a distributor to
be small and nimble. Stamper is adamant that
big is better for the Shell solvents business.
We want to work with bigger distributors
which have key skills as well as a focus on
compliance and ethical standards. When a distributor has coverage across a region it is very
positive as that is how we run our business.
