Febrero de 2006 1 METODOLOGA ASAP La metodologa de implantacin del proyecto denominada Acelerated SAP (ASAP), fue desarrollada por la empresa SAP, y constituye uno de los puntos clave para maximizar los tiempos, la calidad y la eficiencia del proceso de implantacin ASAP est! compuesta por una Metodologa ("#A$%AP), un con&unto de poderosas Herramientas y una ase de Datos de !ono"imiento, 'ue garantizan el (xito de la implantacin Las )erramientas, incluyen facilidades para la *erencia del Proyecto, cuestionarios para ayudar a definir los re'uerimientos de los diversos procesos, lista de verificacin de cumplimiento de las actividades por fase, y muc+os otros documentos preconfigurados denominados Aceleradores Los Aceleradores, son arc+ivos de Pro&ect, ,ord, Po-er Point, 'ue ASAP pone a disposicin del e'uipo de implementacin, para contar con una base de partida, en la creacin de presentaciones, documentos de descripcin de procesos, planificacin detallada de actividades, aprobacin de fases y otra gran cantidad de tareas, minimizando la necesidad de elaborar documentos, 'ue en muc+os otros proyectos ya +an sido utilizados y probados A continuacin se describen sus fases. Fase #$ Pre%ara"i&n del Pro'e"to /sta fase es el punto de arran'ue del proyecto La importancia de esta fase radica en 'ue en ella son definidos los ob&etivos y el alcance del proyecto /n esta primera fase interviene slo la alta gerencia del proyecto Se integra el e'uipo y se establecen todos los est!ndares gerenciales como son. frecuencia de reuniones (comit( de direccin, control del proyecto, avance de mdulos, entre otros), los informes semanales, informes mensuales, la documentacin del proyecto (documentacin de usuarios, documentacin de la gua de implementacin, directorios de la red donde se almacenara todos los documentos del proyecto, entre otros) /n esta fase se identifica un plan de comunicacin 'ue define de forma clara los m(todos y procesos globales de comunicacin para compartir toda la informacin 2 del proyecto, 'ue incluyen. Los planes de fec+as de las reuniones, rdenes del da y actas de reuniones, informes de estado y procesos de comunicacin para personas 'ue no pertenecen al e'uipo del proyecto Fase 2$ Plano Em%resarial (l)e%rint* /l propsito del Plano /mpresarial o 0usiness 0lueprint es entender los ob&etivos de negocio y determinar los procesos re'ueridos para apoyar tales ob&etivos /n general, el ob&etivo del Plano /mpresarial (0lueprint) es entender como la organizacin puede funcionar con mySAP, y verificar 'ue se +a comunicado un entendimiento apropiado de los re'uerimientos, para esto se prepara un 1Plano /mpresarial (blueprint)2 del estado futuro de la organizacin y se presenta para su aprobacin /ste 1plano empresarial2 consistir! de una vista gr!fica de la estructura de la organizacin as como una versin preliminar de los procesos de negocio tanto en formato gr!fico como escrito /ste 1plano empresarial2 finalizar! con el alcance detallado del proyecto Fase +$ ,eali-a"i&n 3na vez 'ue se dispone de la documentacin del modelo de procesos generado como resultado de la fase anterior, el e'uipo del proyecto empieza la fase de realizacin, 'ue consta de dos pasos a saber.
